    Most "when to hire" advice is anchored to ARR. That's only half right. The real trigger for a fractional CMO is when marketing becomes the bottleneck on revenue — and the founder is the only one with the context to unblock it.

    For most growth-stage B2B startups that lands somewhere between $1M and $8M ARR. But the signals matter more than the number.

    The four signals

    1. You're spending on marketing without a strategy

    Paid ads running, content being written, swag being ordered — but no one can answer "what's the next 90-day plan and how does it ladder to revenue?" That's a strategy gap, and it's the most common reason founders bring in fractional leadership.

    2. Pipeline is unpredictable

    Last quarter you crushed it. This quarter, crickets. Without a senior marketer designing the demand engine, pipeline tracks founder bandwidth — which is a terrible KPI for your growth.

    3. You have 1–4 marketers who need direction

    Generalists hired early need a player-coach. Without one, they default to executing tactics that feel productive but don't compound.

    4. A full-time CMO is 12+ months away
