    SaaS Sales Funnel: Stages, Benchmarks, and Where Pipeline Leaks

    The funnel everyone uses (and the benchmarks nobody publishes honestly)

    A standard growth-stage B2B funnel has six stages: Visitor → Lead → MQL → SQL → Opportunity → Closed-Won. Median benchmarks for $1M–$20M ARR SaaS (calibrated across our portfolio engagements):

    • Visitor → Lead: 1.5–3%
    • Lead → MQL: 25–35%
    • MQL → SQL: 30–45%
    • SQL → Opportunity: 50–65%
    • Opportunity → Closed-Won: 18–28%

    If you're well below on any one stage, that's a fixable leak. If you're well below on two consecutive stages, that's a definitional problem — your stages aren't measuring what you think.

    The three places pipeline reliably leaks

    Leak 1 — MQL to SQL handoff

    The most common leak. Marketing throws leads over the wall, sales doesn't call them in time, or sales calls them and reclassifies them as "not ready." Fix: a written SLA (5-minute response in business hours), shared MQL/SQL definitions, and a weekly leakage report by source.

    Leak 2 — Opportunity stall in stage 3

    The "interested but stuck" stage. Usually a discovery quality issue, not a closing issue. Fix: mandatory MEDDIC or MEDDPICC fields, mutual action plans, and a 30-day stall escalation.

    Leak 3 — Closed-lost no-decision

    When 40%+ of losses are "no decision," you have a qualification problem upstream. Fix: tighter SQL criteria, champion validation before stage 3, and a documented economic-buyer touch by stage 4.

    How to actually find your leaks

    Pull last 12 months of opportunities. Calculate stage-to-stage conversion. Compare to the bands above. The largest delta vs benchmark is your highest-leverage fix — almost always worth more than any new acquisition channel.

    Final thoughts

    Most founders try to fix funnel problems by pouring more leads into the top. It almost never works. Closing a 10-point conversion gap at stage 3 typically beats a 50% increase in top-of-funnel lead volume — and it's cheaper, faster, and compounds. Audit, find the leak, fix it, then scale.
